📚 What You Will Learn Today:
You are paying for ads. People are clicking. But hardly anyone is joining. Where did they all go? Somewhere between the click and the sale, people are falling out, and you cannot fix a leak until you know where it is. This guide shows you how to find it in an afternoon, and how to patch the most common ones.
By the end of this guide, you will know:
- What a "sales funnel" actually is (it is just a path with 4 steps)
- How to measure each step so the leak shows itself
- The 2 lessons that fix most gym funnels: nurture your leads and call them fast
- The leaks we see most often in gyms, studios, and PT businesses
- A 4-week plan to find and fix yours
🤔 First, What Is a Sales Funnel?
Here is the simple version: A sales funnel is the path a stranger walks to become a paying member. That is it. It is called a funnel because lots of people start at the top and only a few come out the bottom.
For most gyms and trainers, the path has four steps:
- They see your ad and click it.
- They fill out a form (now they are a lead).
- You talk to them by text or phone and they book a visit.
- They show up and join.
At each step, some people leave. That is normal. But if too many people leave at one step, that step has a leak.
Imagine a garden hose with four sections connected together. You turn on the water full blast, but only a trickle comes out the end. You do not need a new hose. You need to walk along it and find which connection is spraying water all over the lawn. Fix that one spot and the water flows again. Your funnel is the hose. The leak is at one of the connections.
When sales are slow, they blame the ad and turn it off. But the ad is only step one. Most of the time, the ad is working fine and the leak is further down the hose. Turning off the ad is like turning off the water because the hose leaks. Now you have no leak, but you also have no water.
📊 The 4-Step Funnel
Getting narrower is normal. Getting narrower too fast at one step is a leak.
✅ How To Find Your Leak
You find a leak the same way a plumber does: measure the flow at each connection. Below are the three connections in your funnel, what a healthy number looks like, and what to do if yours is low.
Leak 1: From the Ad Click to the Lead
Someone clicked your ad. Now they are looking at your page or your form. Do they fill it out, or do they leave?
How To Measure It
Divide form fills by clicks. If 100 people clicked and 25 filled out the form, that is 25%. For a simple fitness offer (free trial week, 6-week challenge, free goal session), a healthy number is 20% to 40%. If you are under 10%, this is your leak.
Why People Leave Here
- The page does not match the ad. The ad said "Free Trial Week." The page is your home page talking about your smoothie bar.
- The form is too long. Name, phone, email, address, goals, how did you hear about us, favorite color. People quit by box four.
- The page is slow or ugly on a phone. Almost everyone clicks from a phone. If it takes 5 seconds to load, they are gone.
- No reason to act now. No deadline, no spots left, no "this week only."
A studio owner was getting 200 clicks a month and 9 leads. That is under 5%. Her form had 11 questions. She cut it to three (name, phone, email), moved the form to the top of the page, and added one line: "Only 12 spots per group." Next month: 210 clicks, 58 leads. Same ad. Same budget. Six times the leads.
Lesson #1: Nurture Your Leads
Here is the part most people miss. Not everyone who clicks is ready to fill out a form today. Some are just curious. If your only move is "fill out this form or leave," you lose all the curious people forever.
Nurturing just means staying in touch with people who are not ready yet. Give them a reason to hand over an email or phone number even if they are not ready to visit: a free "First Week at the Gym" guide, a 7-day meal plan, a short video series. Then send them something helpful every few days. When they are finally ready, you are the gym they think of.
Facebook remembers who clicked your ad but did not fill out the form. You can show those exact people a second, gentler ad: a member story, a tour video, a helpful tip. That is nurturing too. It costs very little because the group is small, and it often brings back a third of the people who left.
Asking for the sale on the landing page. "Join now for $99/month!" is way too much for someone who clicked an ad 10 seconds ago. Ask for a small yes (a free visit, a free guide). Save the big yes for later.
Leak 2: From the Lead to the Phone Call (or Text Reply)
They filled out the form. You have their name and number. Now someone has to reach them. Do they pick up? Do they text back? Or do they vanish?
How To Measure It
Divide leads you actually talked to (by phone or text) by total leads. If you got 25 leads and had a real conversation with 15, that is 60%. A healthy number is 50% to 70%. If you are under 30%, this is your leak, and it is the most common leak we see.
Lesson #2: Call Them ASAP
This is the big one. The number one reason leads vanish is you waited too long.
Think about what happens in a lead's head. They see your ad on their lunch break. They are excited. They fill out the form. Then they go back to work. By dinner, they half forgot. By tomorrow, they are a little embarrassed they signed up. By day three, they do not remember your gym's name.
If you text or call within 5 minutes, you catch them while they are still excited. If you wait until tomorrow, you are calling a stranger who vaguely remembers clicking something.
Set up an automatic text that fires the instant the form comes in. Not a human. A system. Because a human is mid-class, mid-session, or asleep. The text should be short, friendly, and ask one question:
"Hi Maria! It's Coach Dave from Summit Fitness. Just saw your trial week request. Would Tuesday at 6pm or Saturday at 9am work for your first visit?"
Then, if they do not answer, the system keeps going: one hour later, next morning, day 3, day 7. Polite, short, always asking a question. Most replies come from text 2 or 3, not text 1.
Why Text Beats Phone for the First Touch
- People do not answer calls from numbers they do not know. They do read texts.
- A text can go out in 5 seconds, 24 hours a day. A call cannot.
- A text gives them a second to think and reply when it is quiet.
- Once they reply to the text, THEN you call. Now they know who is calling and they pick up.
Having the front desk "call leads back when they get a chance." That chance is usually the next afternoon. By then half your leads are gone. Speed cannot be a hope. It has to be automatic.
Make your thank-you page say: "Check your phone! Coach Dave is texting you right now." People look down, see the text, and reply on the spot. This one sentence can double your reply rate.
📊 Why "Call Them ASAP" Is Lesson #2
The green dot is where automatic texting puts you, every single time.
Leak 3: From the Conversation to the Sale
You talked to them. Maybe they even booked a visit. Now, do they show up and join? Or do they no-show, or come once and never return?
How To Measure It
Divide new paying members by leads you talked to. If you had 15 real conversations and 4 joined, that is about 27%. A healthy number is 25% to 40%. Under 15% means this is your leak.
Why People Leave Here
- No-shows. They booked Tuesday at 6pm and never came. Usually because nobody reminded them.
- A bad first visit. Nobody greeted them. They felt lost. The class was too hard. They felt judged.
- A confusing offer. Six membership tiers, three contracts, add-on fees. They say "let me think about it" and never come back.
- No follow-up after the visit. They tried a class, liked it, went home, got busy. Nobody checked in.
The day before: "Hey Maria, Coach Dave here! Excited to see you tomorrow at 6pm. Wear comfy shoes and bring water. Park out front, the door with the blue sign. Reply YES so I know you are coming!"
Two hours before: "See you at 6, Maria! I will be at the front desk waiting for you."
That night, after the visit: "Maria, you crushed it tonight! How are you feeling? Want to grab a spot in Thursday's class too?"
Three texts. Each one takes 10 seconds. Together they cut no-shows in half and turn "I'll think about it" into "sign me up."
Make the First Visit Easy To Say Yes To
When they finish the first workout, do not hand them a brochure. Sit down with them for 5 minutes. Ask what they thought. Ask what their goal is. Then offer ONE clear next step: "Most people start with the 6-week program, it is $X, and your first week is already done. Want me to get you set up?"
Letting someone leave after a great first visit without asking them to join. You will not get a better moment than right after they just did something hard and felt proud. Ask then. Kindly, clearly, once.
🔍 The Leaks We See Most Often
After looking at a lot of gym and trainer funnels, here is where the water usually sprays out, in order from most common to least:
- Slow follow-up (Leak 2). By far the biggest. Leads sit for a day or more before anyone reaches out. The fix is automatic texting within 5 minutes. This alone often doubles the number of members from the same ad spend.
- No nurturing (Leak 1). People who clicked but did not fill out the form are gone forever. No second ad, no free guide, no email. The fix is a small freebie and a gentle follow-up ad to people who clicked.
- No reminders (Leak 3). People book and do not show. The fix is three texts: day before, two hours before, right after.
- Long forms (Leak 1). Eleven questions when three would do. The fix is name, phone, email. Ask the rest by text.
- Nobody asks for the sale (Leak 3). Great visit, warm goodbye, no offer. The fix is a 5-minute sit-down and one clear next step.
The big idea: Almost nobody has an ad problem. Almost everybody has a follow-up problem. If you only fix one thing after reading this, make it speed. Text every lead within 5 minutes, automatically, and watch your funnel fill up.
📊 Same 100 Clicks, Leak Fixed
You did not buy more water. You fixed the hose.
Everything in this guide tells you what happened up to the lead. Footprint goes further. It follows each person from the ad click, through your website, emails and texts, into GoHighLevel, all the way to the day they pay. You get one line per customer: which ad brought them in, what that ad cost, and what they paid. The Facebook pixel and Google Analytics are good tools. Footprint was built for this one job, and it does it better.
📝 Quick Summary
Finding Your Leak, In One Place
- A funnel is a path — click, lead, conversation, sale. Measure each step
- Leak 1 (click to lead) — healthy is 20% to 40%. Fix: match the page to the ad, 3-box form, nurture the not-ready-yet people
- Leak 2 (lead to conversation) — healthy is 50% to 70%. Fix: automatic text within 5 minutes, then a polite follow-up sequence
- Leak 3 (conversation to sale) — healthy is 25% to 40%. Fix: three reminder texts, a great first visit, and actually asking them to join
- Lesson #1: nurture your leads. Lesson #2: contact them ASAP
Remember: Do not turn off the water because the hose leaks. Find the leak, patch it, and the same ad budget brings in far more members.
🎓 Your Action Plan
Week 1 — Measure
- Pull last month's numbers: ad clicks, form fills, leads you talked to, new paying members
- Work out the percent at each step
- Circle the step that is furthest below healthy. That is your leak
Week 2 — Fix Leak 2 first (even if it is not your worst)
- Set up an automatic text that fires within seconds of every form fill
- Write a 5-text follow-up sequence: instant, 1 hour, next morning, day 3, day 7
- Fill out your own form and time how fast the text arrives
Week 3 — Fix Leak 1
- Cut your form to name, phone, email
- Make the page headline match the ad word for word
- Create one small freebie and a follow-up ad for people who clicked but did not sign up
Week 4 — Fix Leak 3
- Add three reminder texts: day before, 2 hours before, right after the visit
- Write a simple 5-minute post-workout sit-down script with ONE clear offer
- Remeasure all three steps. Compare to Week 1. Celebrate, then find the next leak
You will never have a funnel with zero leaks. That is fine. The goal is to find the biggest one, fix it, and then find the next one. Do that every month and in a year your funnel will be a firehose. Start with speed. Everything else gets easier when your leads are still warm.
