📚 What You Will Learn Today:
You paid for an ad. Someone saw it, liked it, and typed in their name and phone number to try your gym. That is a great moment! But here is the hard part: that moment does not last long. If nobody gets back to them fast, they forget about you. This guide shows you how to reach every new lead within minutes, even when you are busy coaching a class.
By the end of this guide, you will know:
- Why a new lead goes cold so fast (and what the research says about it)
- What the first 5 minutes should look like, second by second
- Exactly what to say in your first text message (copy-and-paste scripts)
- What an AI phone call sounds like, with a short sample conversation
- How to keep it friendly and human, and how to stay inside the rules
🤔 First, Why Does Speed Matter So Much?
Here is a simple truth: a new lead is hottest the second they hit "submit." Every minute after that, they cool down a little bit.
Think about fresh bread from a bakery. Right out of the oven, it is warm and smells amazing. Everyone wants a slice. Leave it on the counter all day and it gets hard and stale. Nobody fights over stale bread. A new lead is the same. Warm right away. Stale by tomorrow.
This is not just a feeling. People have studied it.
- A widely cited lead response study from MIT and InsideSales found that reaching a lead within 5 minutes, instead of 30 minutes, made that lead about 21 times more likely to turn into a real, qualified prospect.
- A 2011 Harvard Business Review study found that companies who answered within one hour were about 7 times more likely to qualify the lead than companies who waited longer. It also found that many companies took more than a day to reply.
Read that last part again. Many businesses wait over a day. That means if you reply in 5 minutes, you are not just a little faster than other gyms. You are in a different league. This is what people call speed to lead: how fast you reach a person after they ask about you.
Sarah is sitting on her couch at 8:15 at night. She sees your ad for a free trial week. She fills out your form. Then she fills out the form for the boot camp down the street. Then she puts her phone down and turns on a show.
Your gym texts her at 8:15 and 10 seconds: "Hi Sarah! Thanks for asking about our free trial week. Want to come in tomorrow at 6 PM or Thursday at 7 AM?" She is still holding her phone. She picks Thursday.
The boot camp calls her back at 10:30 the next morning. She is at work. She does not pick up. She has already booked with you anyway.
📊 5 Minutes vs. 30 Minutes
Same lead, same ad, same gym. The only difference is how fast someone reached out.
✅ How to Book Leads Before They Forget You
Below are the eight steps we use to make sure no lead sits and goes cold.
🧊 Understand Why Leads Go Cold
Most gym owners think a lead goes cold because the person "wasn't serious." Sometimes that is true. But most of the time, the person was serious. They just got distracted.
What Is Going On in Their Life
- They asked more than one place. People shopping for a gym often fill out two or three forms in the same night. The first one to reply usually wins.
- Their "get fit" feeling fades. The urge to start a new habit is strongest right when they click. By tomorrow, life gets in the way: work, kids, dinner, a busy weekend.
- They do not recognize your number. If you call two days later, they have forgotten they filled out your form. A strange number from yesterday's ad looks like spam.
"I'll call all my new leads at the end of the day after classes." It sounds organized. But by the end of the day, most of those leads have cooled off, and some have already booked somewhere else. The leads did not get worse. They just got older.
⏱️ Map Out the First 5 Minutes
Here is the good news. You do not have to be standing next to your phone 24 hours a day. A good follow-up system does the first steps for you, automatically, every single time. Here is what CPC Ninja sets up for gyms and studios, in plain words:
- Minute 0: Someone fills out your form from a Facebook or Google ad.
- About 10 seconds later: An automatic text goes out with their first name, your gym's name, and a simple question to get them talking.
- About 1 minute later: An AI voice assistant can call them. It says who it is, answers common questions (price, hours, parking, "I'm a total beginner, is that okay?"), and offers a time.
- Booked: The free trial, first class, or gym tour goes right onto your calendar. You and your staff get a heads-up.
- No answer? The system tries again later and sends a friendly text so they can reply when it suits them.
All of that can happen before you even finish teaching your 6 PM class.
📊 The First Few Minutes of a New Lead
The lead hears from you while they are still holding their phone. That is the whole trick.
💬 Write a First Text That Gets a Reply
The first text is the most important message you will ever send a lead. It should feel like it came from a friendly person at the front desk, not a robot or a billboard.
The 4 Parts of a Great First Text
- Their name. "Hi Jake!" feels personal right away.
- Who you are and why you're texting. "It's Maria from Iron Valley Fitness. You just asked about our free trial week." Now they know it is not spam.
- One easy question. Give them two choices, not an open question. "Morning or evening?" is easy. "When would you like to come in?" makes them think too hard.
- Short. Two or three lines. It should fit on the screen without scrolling.
Free trial week:
"Hi Jake! It's Maria from Iron Valley Fitness. Thanks for grabbing a free trial week. Are mornings or evenings better for your first visit?"
6-week challenge:
"Hey Priya, it's Coach Dan at Peak Studio! Saw you're interested in our 6-week challenge. Quick question: are you brand new to working out, or getting back into it?"
Personal training:
"Hi Tom, this is Lisa, a trainer at Core PT. Thanks for asking about a free intro session. Would Tuesday at 5 or Wednesday at 7 work better?"
Do not open with a wall of text, a price list, and three links. Do not use pushy lines like "Spots are almost gone, book NOW!" And never say anything about their body or weight. Keep it to "get started," "feel stronger," and "build a habit." That keeps you friendly and inside Meta's ad rules too.
📞 Let an AI Assistant Make the First Call
Some people love texting. Others would rather just talk. That is why the second step is a phone call, about a minute after the form is filled out. Since nobody can promise to be free at exactly that minute, an AI voice assistant: a computer helper that talks on the phone in a natural voice can make that first call for you.
It does not try to be your head coach. It has a small, clear job: say hello, answer the easy questions, and book a time to come in.
What the AI Call Sounds Like
AI: "Hi, is this Jake? This is Ava, the AI assistant for Iron Valley Fitness. You just asked about our free trial week, so I'm calling to help you get started. Is now an okay time?"
Jake: "Oh, yeah, that was fast. Sure."
AI: "Great! Have you worked out at a gym before, or would this be your first time?"
Jake: "It's been a few years. I'm kind of out of shape."
AI: "That's really common, and you'll fit right in. The coaches will show you around and go at your pace. Do mornings or evenings work better for you?"
Jake: "Evenings. Is there parking?"
AI: "Yes, there's a free lot right behind the building. I have Wednesday at 6 PM or Thursday at 6:30 PM. Which one is better?"
Jake: "Thursday."
AI: "You're all set for Thursday at 6:30. I'll text you the address and what to bring. Coach Maria will meet you at the front desk. See you then!"
Notice what happened. The assistant said right away that it was an AI, asked one question at a time, answered the parking question, and offered two times. Jake is on the calendar.
Give the AI a short "cheat sheet" of your gym's facts: hours, address, parking, what to wear, what the trial includes, and whether beginners are welcome. If someone asks something that is not on the sheet, it should say, "Great question, I'll have a coach text you about that," and pass it to a real person.
You might be thinking, "This sounds great, but I don't want to build it myself." That is exactly what we do.
You fill out a short application. If you're a good fit, you get a free 20-minute call with Nerisa. She will ask what you offer (free trial, 6-week challenge, PT sessions, memberships), how leads come in today, and how fast someone gets back to them right now. Then she will show you plainly what the ads plus instant text and AI call setup would look like for your gym, and what it would cost. No pressure. If it is not a fit, she will tell you that too.
🔁 Have a Plan for "No Answer"
Lots of people miss the first call. They are driving or at work. That is normal, so plan a polite second and third try.
A Simple Follow-Up Rhythm
- Right away: If the first call is not answered, a short text goes out: "Sorry I missed you, Jake! No rush. Just reply with a day that works and we'll save you a spot."
- A little later the same day: The AI tries one more call, at a reasonable hour.
- Next day: A friendly text with something helpful, like what a first visit looks like.
- A few days later: One more gentle check-in. "Still want to try a class? Here are this week's times."
The moment they reply or book, the follow-up stops. Nobody likes getting a "Did you forget us?" message after they already signed up.
Calling five times in one hour. That feels pushy and can make people block your number. A few calm tries spread out over several days works much better.
🤝 Keep It Human
Automation is there to be fast. Your people are there to be warm. The best gyms use both. The machine handles the first few minutes, and then a real person takes over.
Ways to Keep the Human Touch
- Use a real staff name in your texts, like "It's Maria from the front desk." Make sure Maria actually reads the replies.
- Hand off quickly. When a lead asks something personal ("I have a bad knee, can I still do this?"), a real coach should reply soon.
- Send a personal welcome the night before their first visit: "Excited to meet you tomorrow, Jake! Bring water and comfy shoes. I'll be at the front desk."
- Make the first visit great. Fast follow-up gets them in the door. A friendly coach who learns their name keeps them coming back.
Remember: The goal is not to fool anyone into thinking a robot is a person. The goal is to make sure nobody who raised their hand ever gets ignored.
⚖️ Play by the Rules
Fast follow-up is powerful, so it comes with responsibility. These rules protect the people you are texting, and they protect your business too.
- Only contact people who opted in. That means they filled out your form and agreed to be contacted by text and phone. Do not buy lists. Do not text random numbers.
- Always honor STOP. If someone replies "STOP," they must stop getting messages right away. Good systems do this automatically.
- Call and text at reasonable hours. No 6 AM wake-up calls and no 11 PM texts. Set your system to stay inside normal daytime and early evening hours in the lead's time zone.
- The AI says it is an AI. Right at the start of the call, it should say something like "This is Ava, the AI assistant for Iron Valley Fitness." Honest from the first second.
- Keep your words kind. No shaming, no scary promises, no talk about how someone's body looks. Talk about feeling stronger and building a habit.
Texting and calling rules are different in different places, and they can change. When you set this up, check the rules where you are, and make sure your form clearly asks for permission to text and call. This guide is not legal advice.
📈 Track What Changes
Once fast follow-up is running, you want to know if it is working. Here are the few numbers to write down every week:
- Leads: how many people filled out your form
- Reached: how many replied to a text or picked up a call
- Booked: how many set a trial, class, or tour
- Showed up: how many actually walked in
- Joined: how many paid for a membership, a challenge, or a PT package
Count a sale on the day the customer paid. Not the day they filled out the form, and not the day they booked a trial. If Jake filled out the form on March 28 and paid for a membership on April 3, that is an April sale. This keeps your monthly numbers honest.
Here is a made-up example to show what you might look for. These are not real results and not a promise. They just show how to compare "before" and "after."
A studio gets 40 leads a month from ads. Before, the owner calls everyone back the next day. She reaches 14 people, books 8 trials, and 5 show up. After setting up an instant text plus AI call, she reaches 28 people, books 18 trials, and 12 show up. Same ads, same budget. The only change is speed.
Your numbers will be different. The point is to measure your own "before" for a few weeks, then turn on fast follow-up and compare.
📊 Before and After Fast Follow-Up (Example Only)
An example of what to compare. Your real numbers come from tracking your own gym for a few weeks.
📝 Quick Summary
Speed to Lead, In One Place
- Leads go cold fast. They ask other gyms, get busy, and forget your number.
- The research is clear. MIT and InsideSales found 5 minutes beats 30 minutes by about 21 times. Harvard Business Review found replying within an hour is about 7 times better, and many companies take over a day.
- Text in seconds. Their name, who you are, and one easy two-choice question.
- AI call in about a minute. It says it is an AI, answers the easy questions, and books the visit.
- No answer? Knock politely again. A few calm tries over several days, then stop when they reply.
- Keep it human. Real names, quick handoffs, and a warm first visit.
- Follow the rules. Opt-in only, honor STOP, reasonable hours, honest AI.
- Track it. Leads, reached, booked, showed, joined. Count a sale on the day they paid.
Remember: Your ads buy you a few warm minutes with a new person. Fast follow-up is how you use those minutes before they are gone.
🎓 Your Action Plan
Week 1: Measure where you are now
- Fill out your own form from your phone. Time how long it takes for anyone to reach you.
- Write down last month's leads, how many you reached, booked, and how many joined (counted by the day they paid).
- Make sure your form asks for permission to text and call.
Week 2: Write your messages
- Pick one first-text script from this guide and change it to fit your gym.
- Write your AI "cheat sheet": hours, address, parking, what to wear, what the trial includes.
- Write 3 short follow-up texts for people who do not answer.
Week 3: Turn it on
- Set up the instant text, the AI call, and the no-answer follow-up.
- Set quiet hours and make sure STOP works. Test it by texting STOP from your own phone.
- Decide which staff member reads replies and takes over the personal questions.
Week 4: Check and adjust
- Compare this week's reached, booked, and showed-up numbers with Week 1.
- Read the conversations. Add any new common questions to the AI's cheat sheet.
- Keep what works and fix what does not.
Want the whole thing done for you? CPC Ninja runs the Facebook and Google ads for your gym and sets up the instant text, AI call, and follow-up, so every new lead hears from you in seconds. Nerisa will walk you through exactly what that looks like for your gym in a free 20-minute call. No pressure.

Before you spend one more dollar on ads, fix your follow-up. More leads poured into a slow follow-up is like pouring water into a leaky bucket. Make it fast first, then turn the ads up. The gym that answers first usually gets the new member.
